Introducing Shamrock AI: The Assurance Layer for the Autonomous Enterprise

Introducing Shamrock AI: The Assurance Layer for the Autonomous Enterprise

When a Fortune 500 company migrates from SAP ECC to S/4HANA, it can spend $100–400 million and two to four years transforming the systems that run its business. And yet, more than 30% of that budget can go toward testing and validation.

Did the transformation actually work?

Today, much of that work is still done manually. Functional consultants write thousands of test scenarios, execute them either manually or through test automation tools, compare outcomes across systems, and rely on a small number of experts to know what “correct” looks like.

When those experts leave the project, much of that knowledge leaves with them. The result is an enterprise transformation process that remains remarkably manual, expensive, and difficult to scale.

The problem is not a lack of testing tools. It is a lack of business context.

From Manual Testing to AI-Native Assurance

Shamrock AI is building the business assurance layer for enterprise systems, an AI-native platform that automates the testing and validation work that today consumes the time, budget, and expertise of large consulting teams.

The insight is simple: enterprise validation is still highly manual and dependent on functional experts who know what “correct” looks like. That knowledge is scattered across processes, systems, data, and people.

Shamrock approaches the problem differently. Its approach is to capture that knowledge systematically and make it available at scale across the organization.

At the center of the platform is what Shamrock calls its Context Engineering Layer: a proprietary system that captures how a specific company's processes, ERP configuration, systems, and expected outcomes fit together.

Instead of waiting for consultants to manually translate business processes into thousands of test cases, the platform automatically generates end-to-end test scenarios across code, data, and business processes. It then executes those scenarios, validates outcomes across modules and integrated systems, and surfaces problems before they reach go-live.

Functional experts review the outputs and provide feedback, creating a learning loop that improves coverage and accuracy with every cycle.

The result is more than automated testing.

Shamrock is building a machine-readable understanding of how an enterprise is supposed to operate, and using it to continuously validate whether the enterprise is actually behaving that way.

The results are measurable. At the largest AI hardware manufacturer in the world, where Shamrock monitors supply-chain data, the weekly planning run has had zero defects since it went live in July.

A Deadline and a Changing Enterprise

Two forces are making this problem increasingly urgent.

1. The SAP Migration Wave

SAP's 2030 end-of-support deadline for ECC is driving one of the largest ERP transformation cycles in decades. Of approximately 20,000 companies still running ECC, only 39% had migrated to S/4HANA by the end of 2024. That leaves a substantial migration backlog concentrated into a shrinking window.

For enterprises, this means years of complex transformation work ahead, and an enormous amount of testing and validation that cannot scale without additional consulting headcount.

This makes migration assurance a natural starting point for Shamrock. But we believe the opportunity extends well beyond migration.

2. The Rise of Increasingly Autonomous Enterprise Software

Fortune 500 companies are already letting AI agents create master data, approve invoices, and reconcile transactions with their vendors and customers. These decisions support hundreds of billions of dollars in revenue and spend.

Before handing over the reins, leaders need to know why an agent made each decision, who is accountable for it, and whether it will hold up with an auditor. They also need to trust the data underneath, because an agent working from an out-of-date supplier record carries that error straight into the quarterly financial report.

ERP systems already perform their own validation. Data and governance tools provide observability, quality, and governance. But these systems do not necessarily answer the most important question:

Did the transaction or action perform as the business process intended?

An agent can execute an action exactly as instructed and still produce the wrong business outcome. As enterprises become more autonomous, ensuring independent validation of business behavior becomes increasingly important.

Trust becomes an operational requirement.

From Migration Assurance to Continuous Business Assurance

ERP migration is the wedge. Business assurance is the platform.

During a transformation, Shamrock builds a deep understanding of the enterprise: its processes, configurations, data relationships, integrations, and expected outcomes. That same context can subsequently be used to continuously validate business activity after go-live.

Instead of asking only, “Did we migrate correctly?”, the enterprise can ask, “Is the business continuing to operate correctly?”

That means validating transactions entering the system from third parties and integrations, checking business-process outcomes across applications, and eventually assuring the actions taken by AI agents operating inside the enterprise.

The progression we see:

Test the transformation → Assure the business → Assure the autonomous enterprise.

The long-term opportunity is not another data-quality or observability layer. It is an independent business assurance layer that sits across the enterprise stack and understands whether systems are behaving as the business intends.

The Team That Has Lived the Problem

Building this requires more than AI expertise. It requires deep firsthand knowledge of how large enterprise transformations actually work: where they break, what knowledge never gets documented, and what “correct” actually means across different businesses and systems.

Shamrock brings together that knowledge from across the transformation lifecycle.

Sarat Addanki built and delivered business assurance programs for some of the world's largest enterprises, while Mick Gallagher brings the perspective of a former enterprise CIO who has owned these transformations from the buyer's side. Anuraag Nallapati brings product and operating experience.

That combination of domain expertise, enterprise buyer insight, and technical depth is difficult to replicate.

At Endiya, we are thrilled to partner with Sarat, Mick, Anuraag, and the broader Shamrock team as they build the assurance layer for the increasingly autonomous enterprise.
